How to Keep Commercial Invoice and Packing List in Sync

Most export document rejections start as a quantity mismatch. Here's a simple workflow to keep the commercial invoice and packing list in sync.

When export documents get rejected, the root cause is often boring: the commercial invoice and packing list disagree. Fixing that is a process problem, not a printer problem.

Background: why export documents get rejected and commercial invoice vs packing list.

The One-Record Rule

Enter buyer, products, quantities, and package plan once. Generate both documents from that record. If someone edits only the invoice PDF, the packing list is already wrong.

Sync Checklist Before You Send

  1. Line quantities on the invoice equal item quantities on the packing list.
  2. Package count on the packing list equals what you told the forwarder.
  3. Goods descriptions do not conflict (same SKUs / same product names).
  4. Invoice reference appears on the packing list.
  5. Any last-minute cut or short-ship updates both documents the same day.

Where Manual Processes Break

  • Sales edits price on the invoice; warehouse edits cartons on a separate sheet
  • Copy-paste from an old shipment and miss a quantity change
  • CHA files a shipping bill from an outdated invoice

A Lightweight Team Workflow

Assign one owner for the shipment record. Warehouse confirms package plan. Sales confirms price. Nobody exports final PDFs until both confirm the same quantity total.

Frequently Asked Questions

Do prices need to appear on the packing list?

Usually no. Sync means quantities and descriptions — not copying unit prices onto the packing list.

What if we short-ship after invoicing?

Reissue or amend both the commercial invoice and packing list before bank or customs presentation. Do not leave the old invoice in the set.
